Outcome before scope
Every engagement starts by naming the business result — not the features. We use that result to make scope decisions throughout delivery. When trade-offs arise, we optimize for the outcome, not the original plan.
Case Studies
We do not measure success by what we delivered — we measure it by what changed for the organizations we worked with. These are representative examples of the kind of work we do and the results our clients have experienced.
Client Work
Each engagement below represents a distinct challenge, a practical delivery path, and a result the client continues to use and build on today.
A regional hospital network in central Florida had been running its patient records management system on aging on-premise infrastructure since 2009. The system was no longer vendor-supported, required dedicated staff to manage manual data corrections, and posed an increasing compliance risk under evolving HIPAA regulations. Previous attempts to migrate had stalled due to complexity and fear of disrupting active clinical operations.
Gana IT led a phased cloud migration to Microsoft Azure with a custom integration layer connecting the new platform to the hospital's existing clinical systems. We ran parallel environments for 90 days to validate data integrity before cutover, trained clinical and administrative staff, and built a HIPAA-compliant audit logging system that documented every data access event in real time.
A regional bank had data spread across seven core banking systems, a loan origination platform, and a separate CRM. Monthly performance reports required 3 days of manual effort from a team of four analysts. Leadership could not access timely data for credit risk reviews, branch performance comparisons, or regulatory reporting.
We built a unified data warehouse on AWS Redshift, developed automated ETL pipelines pulling from all seven source systems, and delivered 12 Power BI dashboards covering lending, deposits, compliance, and branch performance. All pipelines run nightly with alerting for anomalies and data quality failures.
A mid-size consulting firm managing over 80 active client engagements was running project tracking in spreadsheets, with billing handled in a separate accounting system that had no integration with project data. Utilization visibility was limited to monthly manual roll-ups, making it impossible to proactively manage capacity or identify margin erosion on fixed-price engagements.
Gana IT designed and built a custom web application covering project creation, resource assignment, time tracking, milestone management, and billing integration. The platform connects directly to their accounting system via API, eliminating manual data transfer. A real-time utilization dashboard gives practice leads daily visibility into capacity and margin by engagement.
A mid-size manufacturer with five facilities across the southeastern United States was managing quality control on paper inspection forms and tracking inventory through a combination of Excel files and a decade-old ERP module that the vendor no longer actively updated. Inventory accuracy averaged 76%, leading to production delays and excess safety stock that tied up $1.8M in working capital.
Gana IT led a 9-month digital transformation program that replaced paper QC workflows with a mobile-first inspection platform, integrated real-time inventory data across all five facilities into a centralized operations dashboard, and connected the new data layer to their ERP for automated purchase order triggers when stock fell below defined thresholds.
Our Delivery Approach
Across every case above, the same principles drove the outcome. Not technology selection — those were different in every case. The principles that made the difference were consistent.
Every engagement starts by naming the business result — not the features. We use that result to make scope decisions throughout delivery. When trade-offs arise, we optimize for the outcome, not the original plan.
We identify the highest-risk elements of every program early — migrations, integrations, data quality — and address them before they become mid-project blockers. This is why our delivery timelines hold.
We design every handoff so your internal team owns the result after we leave. Documentation, training, runbooks, and monitoring are delivery requirements — not post-project nice-to-haves.
Weekly check-ins, visible roadmaps, and honest scope conversations keep stakeholders aligned. We surface problems early — not at the end — because late surprises are the primary reason projects fail.
For migrations and platform replacements, we run new and old systems in parallel until the new one is proven. We do not cut over on faith — we cut over on data.
We ship usable increments — not a single final release. This gives your teams early value, lets us incorporate feedback before it's expensive, and reduces the risk of a large-scale launch failure.
What Clients Say
Clear communication, accountable delivery, and teams that understood the business context before they started writing code or moving data.
"Gana IT helped us move off a legacy system we had been stuck on for years. Clear milestones, no surprises, and a team that stayed accountable all the way through cutover. They ran parallel environments until we were confident, which was the right call."— Operations Director, Healthcare Services
"The data platform they built changed how we make decisions across the organization. We finally trust the numbers we use for lending reviews and branch planning. The team understood our compliance constraints from day one and built around them, not after the fact."— VP of Technology, Financial Services
"Fast, communicative, and honest about scope. When the original spec needed to change mid-project, they told us early and gave us real options — not surprises. We kept them for two more programs after the first engagement."— CTO, Professional Services Firm
